You insulated the walls, ran the wiring, put in flooring and a mini-split. The room is still unbearable by three in the afternoon. It is almost certainly the door.
Why the Door Dominates
Look at the room as surfaces. Three insulated walls, an insulated ceiling, a slab floor, and then one entire wall that is a sheet of uninsulated steel with a gap along the bottom.
That door is typically the largest single surface in a converted garage and the least insulated element in the whole house. It sets a ceiling on what everything else can achieve.
A west-facing steel door absorbs sun through the afternoon and re-radiates it inward for hours after the sun has moved. That is why the room is often worst in the early evening rather than at midday.
Do It In This Order
The order matters, because each step is cheaper than the one after and plenty of conversions are fixed by the first.
One: Seal the Perimeter
Bottom seal, threshold if the slab has settled, stripping down both sides and along the top, and the joint seals between panels.
This is inexpensive, it takes an hour or two, and it fixes more complaints than anything else on the list. An open perimeter means your mini-split is conditioning the driveway.
Do the daylight test first. Close the door, turn off the light, and let your eyes adjust. Every gap shows as a line of daylight. That is your survey and it costs nothing.
Two: Insulate the Door
If sealing was not enough, the door itself is the next item.
A purpose-built insulated door with a polyurethane core foamed in place and bonded to both skins is the right answer. It is warmer, much quieter, and stiffer than a hollow section.
A retrofit kit is the cheaper option. It works, less well, and it adds weight to the door, so the springs have to be re-checked afterwards or the door runs unbalanced and drags the opener.
Three: Deal With the Noise
This one is not about temperature and it is the reason a lot of conversions do not work as offices.
A hollow steel door is a drum, and a chain drive opener bolted to the ceiling joists transmits straight into the structure. If the converted room is used for calls, recording, or as a bedroom, that matters more than a degree or two.
A belt drive is considerably quieter. A wall-mount opener beside the torsion bar removes the motor from the ceiling entirely, which is the real fix where there is a room directly above or below.

It is tempting. It gets you a proper insulated wall, it looks finished, and it removes the problem rather than managing it.
The reasons to think hard first: a functioning garage door protects resale value in a city where off-street parking is worth real money, reversing a bricked opening is expensive, and if the conversion is ever inspected or you need to demonstrate the space can revert, a permanent wall is a problem rather than a feature.
For most people a well sealed, well insulated, quiet working door gets almost all of the comfort without closing the option off.
Ventilation, Briefly
A converted garage often has one small window and a large door that is now permanently shut. That is a ventilation problem as much as a temperature one, particularly for a gym.
Options worth considering: a glazed top section for daylight, a wall vent, or simply planning to open the door for twenty minutes after a workout. It is worth thinking about at the design stage rather than discovering it in August.
What This Usually Costs
Perimeter sealing sits in the low hundreds and fixes a good share of cases outright.
An insulated door installed is a few thousand, including springs sized to the new weight, which is not optional because an insulated door is heavier than what it replaces.
A quiet opener is several hundred to a bit over a thousand depending on whether you go belt or wall-mount.

Check the Springs After Any Weight Change
Worth its own section because it is the step most often missed on a conversion.
Springs are wound to counterbalance one specific door weight. Add a retrofit insulation kit, or fit a purpose-built insulated door, and the weight goes up, sometimes substantially.
If the springs are not adjusted or replaced to suit, the door is unbalanced from the moment the work finishes. It will feel heavy by hand, it may not hold position halfway, and the opener spends every single cycle doing work the springs are supposed to be doing. That shortens the life of the opener and wears the rollers.
The test takes ten seconds. Pull the manual release, lift the door by hand to waist height and let go. A correctly balanced door stays roughly where you put it. If it sinks to the floor or runs up to the top, the springs need attention.
Anyone quoting you insulation work who does not mention the springs has not thought the job through.
If the Room Is an ADU
A garage converted into an accessory dwelling unit is a different standard again, because someone is sleeping in it.
Sealing and insulation stop being comfort items and become basic habitability. Noise matters more, because a chain drive over a bedroom is not a minor irritation at six in the morning. And ventilation genuinely matters rather than being a nice-to-have.
It is also the case where a working door earns its keep, since an ADU that can revert to a garage is worth more than one that cannot.
